What to automate first in a small business

Automation can take routine work off your team, but not every task is a good place to start. Here is how to find the right first task, with common examples and what to avoid.

Automation means letting software do routine work for you, such as moving information between apps or sending updates. Done well, it frees your team for work that needs people. Done in the wrong place, it creates new problems. This guide helps you choose a good first task.

What makes a good first task

Look for work that is:

  • Frequent. It happens daily or weekly, not once a year.
  • Repetitive. The steps are the same every time.
  • Rule-based. Someone could write the rules down clearly.
  • Low risk. If something goes wrong, it is easy to notice and fix.
  • Annoying. People avoid it or forget it, so it causes delays.

If a task ticks most of these boxes, it is a strong candidate.

Common first automations

  • New enquiries: when someone fills in your website form, add them to your CRM, send a confirmation email and notify the right person.
  • Orders and invoices: copy new online orders into your accounting software automatically.
  • Follow-ups: send a reminder when a quote has had no reply for a set number of days.
  • Reporting: collect figures from several tools into one weekly summary.
  • File handling: save email attachments to the right shared folder with a clear name.

How to prepare

Write the steps down

Describe the task as a list of steps, as if explaining it to a new colleague. Include where the information comes from and where it goes. This often reveals that people do the same task in different ways. Agree one way first, then automate it.

Check the tools involved

Make a list of the apps the task touches, such as your website form, email, CRM, spreadsheets or accounting software. Most popular tools can be connected, but it is worth checking before you start.

Decide what needs a person

Some steps need judgement, such as approving a refund or replying to an unhappy customer. Keep those with a person. Automation can prepare the information and ask for approval, without making the decision.

What to avoid at the start

  • Processes that are still changing. Automate once the steps have settled.
  • Rare tasks. If it happens twice a year, automation may not be worth it.
  • Silent failures. Every automation should alert someone when it cannot finish.
